Need and Scope.

The financial entity had management processes for its projects, however, some of them were segregated into areas that required inputs from each other.

The project management process was carried out using traditional tools such as Microsoft Project and some other internal tools.

Some financial data required control at the time of deploying resources and controlling monetary outlays.

Achievements and results

Through the implementation of ITBM (currently SPM) the automation of some project management flows was achieved. Dividing the process into perfectly visible phases ranging from risk analysis, budgeting, design, deployment and closure.

The tool allowed the control of hours used by each resource that participated in the project, establishing with this a dual control for the disbursement of resources according to hours of effort deployed.

Modules were developed that allow end-to-end control of the processes that make up the macro process of project management, such as an IT mailbox that allows the request, analysis, management, and allocation of financial resources to each project. Likewise, a process that allows the capture of all the initial requirements (DDR) integrated with internal control tools that allow maintaining the integrity of information between the different bank systems.

One of the most important achievements was the consolidation of the entire process of the systems investment plan, which allows for the annual visualization of all the resources assigned by initiative.

Some satellite processes of the departments were automated, such as the transfer of contractual files in integration with FTP repositories and other data sources, establishing workflows by department with single service portals that allow the monitoring of the activities of each individual.

Through the functionality of visual boards, it was possible to control the demand for equipment such as infrastructure or architecture in its intrinsic participation for the deployment of software projects and products.

In summary, there is now a platform that allows visibility from different perspectives of the macro process in general and a view of any of the aspects involved in particular. Facilitating the operation of more than 3 thousand collaborators.
